Operating Record · 2014 – 2025

Ten years in the trenches.

Founding & Origin

December 2014. Three friends with modest personal savings, one motorcycle, zero safety nets.

Operations & Tech

Engineered proprietary warehouse management and dynamic routing across 16 cities.

Categories & P&L

Directed 300+ direct FMCG brand alliances and built an in-house $12M+ brand portfolio.

Capital & Governance

Raised $58M across Series A, B, and C rounds, stewarding the board through exit.

Co-Founders 2014 – 2025

Ten years. One founding team.

In a venture landscape where co-founder friction is the default failure mode, Deepak Dhanotiya, Sumit Ghorawat, and I started with modest savings in Indore and stayed together through every crisis, scale phase, and our acquisition by udaan. Staying aligned for a decade comes down to shared standards, candor, and zero ego.

The 10-Year Journey

What ten years produced.

2014 · Chapter 01 of 07
Chapter 01 · Day 1 Inception $10 Order

The garage inception & first $10 basket.

Three friends pooled modest personal savings in an Indore warehouse with one motorcycle and zero safety nets. The very first delivery was a modest $10 order of daily staples carried directly to a neighbourhood kirana store. Built with no venture capital, no playbook, and pure ground-level persistence.

Chapter 02 · PMF & Backing 85%+ Repeat

Disproving the skeptics. Kiranas adopt digital reordering.

Proved what mainstream analysts doubted: traditional mom-and-pop shopkeepers embraced ordering inventory through a smartphone. Reached an extraordinary 85%+ monthly repeat rate. Info Edge recognized the shift, leading our Series A to anchor Central India's retail tech backbone.

Info Edge Led 85%+ Repeat Rate Series A Central India Core
Chapter 03 · Supply Chain OS 98% Fill Rate

Engineering proprietary multi-tier warehousing and routing.

Off-the-shelf software failed on the warehouse floor. Shipped our own proprietary WMS, dynamic last-mile route dispatchers, and demand forecasting systems. Lifted fulfillment accuracy to 98% while slashing total distribution cost-to-serve by 18% across complex Indian city layouts.

98% Fulfillment Fill Rate -18% Cost-to-Serve Proprietary WMS Algorithmic Routing
Chapter 04 · Expansion Engine 16 Cities · 6 States

The city-launch engine: opening a new market every 15 days.

Codified the multi-city launch machine — regional assortment clustering, staffing pipelines, dark distribution centers, and supplier credit. At peak expansion velocity, launched and stabilized a new operating city roughly every 15 days, expanding into 16 cities across 6 states.

16 Operating Cities 6 States Network New City / 15 Days Expansion Engine
Chapter 05 · Brand Ecosystem 300+ Brands · $12M+

300+ direct brand partnerships & $12M+ private label.

Eliminated legacy brokerage tiers by partnering directly with 300+ leading FMCG brands across 2,000 SKUs. In parallel, built an in-house $12M+ private-label brand from absolute scratch — owning sourcing, quality testing, packaging, and store shelf placements while directing a $60M+ category P&L.

300+ Direct Brands 2,000 Active SKUs $12M+ Private Label $60M+ Category P&L
Chapter 06 · Peak Distribution Scale $150 Million ARR

Peak scale: 50,000 kiranas across 16 cities.

Scaled to an annualized peak run-rate of $150 Million. Built a vital central Indian supply chain moving thousands of tons of daily essentials, powered by a 1,500-person operating team across warehouse logistics, procurement, software engineering, and field sales.

Chapter 07 · Acquisition $88.5M Exit

Acquisition by udaan. Closing chapter one.

Completed an $88.5M enterprise acquisition by udaan, delivering liquidity to our institutional backers ($58M raised) and rewarding the team after ten years of operational execution.

Consulting & Advisory

Direct execution advisory.
No slides, no fluff.

Most startup advice fails because it comes from observers who have never run a warehouse during a liquidity crunch, managed 1,500 people across 16 cities, or negotiated with FMCG conglomerates. I open select advisory slots for founders, CEOs, and operators seeking first-principles solutions to their hardest operational bottlenecks.

Focus 01 · Sales Force & Feet on Ground

Frontline Field Army Execution

Escaping The Credit Trap

Growth is easy; cash flow is brutal. Diagnosing your cash conversion cycle, inventory holding days, supplier credit leverage, and retailer receivable recovery to stop growth-induced insolvency before it hits.

FMCG Distribution & Warehousing

0-to-1 and 1-to-100 warehouse network architecture, supplier terms, SKU rationalization, fill rates, vehicle turnaround times, and getting national FMCG brand buy-in without sacrificing gross margins.

Focus 04 · Scale, Boardrooms & M&A

$100M+ Scale & Strategic Exits

Board governance, managing institutional venture capital ($58M raised across Info Edge, Sixth Sense, etc.), navigating down-cycles, and orchestrating strategic acquisition readiness (acquired by udaan in 2025).

About

Built on the shop floor.

I spent ten years on loading docks, riding delivery trucks, and listening to kirana store owners talk about credit cycles and razor-thin margins.

Warehouses. Routes. Margins. People.
That is where I learned what software can actually solve — and where software gets rejected. That discipline still shapes how I think and build.

“Scale is an operating discipline, not a growth chart.”
